The Problem We Kept Running Into

Over the last five articles, I’ve argued that:

  1. Working with AI — not just using it — is what separates companies getting real results from those stuck in perpetual pilots.
  2. Delegation is the model. Start supervised, expand scope as trust builds, match autonomy to demonstrated ability.
  3. Organizations need the AI Dial, not a switch. Per-task, per-team autonomy levels that adjust over time.
  4. Governance is the outcome, not a separate project. When you delegate well, the approval workflows, audit trails, and escalation paths emerge naturally.
  5. We’ve seen this movie before. The data quality industry spent 20 years and trillions of dollars proving that bolt-on quality doesn’t work. AI governance is repeating the same pattern.

None of this is theoretical for me. I lived the data quality era at Infogix, watching enterprises spend millions on tools that inspected data after the fact. And when I started building AI systems — nine years ago now, across healthcare, finance, and logistics — I kept running into the same gap.

Every organization I worked with wanted the same thing: AI that gets things done, with the right level of human involvement, and the confidence that nothing goes off the rails. They wanted the AI Dial.

But the platforms they were evaluating gave them a switch.


What We Built and Why

That gap is why we built AICtrlNet and HitLai.

Not as a governance product — the last five articles should make clear why I think standalone governance is the wrong approach. And not as another automation tool with governance bolted on top.

We built a platform where the governance is the system. Where the same infrastructure that executes AI workflows also evaluates every action, enforces boundaries, and routes decisions to the right level of human involvement. Not as a separate layer. The principles from this series aren’t marketing positioning. They’re architectural decisions:

Prof. Mohanbir Sawhney at Kellogg School of Management (Northwestern) observed in a public exchange that orchestration without governance that adapts as AI maturity grows is essential for agents to be trusted. He referred to this concept as Governed AI Orchestration — and we agree. We colloquially call it the AI Dial: the infrastructure that lets you set, adjust, and evolve how much autonomy your AI has, with the governance built into every position.


How This Plays Out in Practice

Rather than describe architecture, let me describe what it feels like to use it.

A mid-size insurance company wants AI to handle claims triage. Simple claims — auto-adjudicate. Complex claims — route to an adjuster with an AI-generated summary. Ambiguous claims — flag for senior review with risk scoring.

On most platforms, this requires three different configurations or three different tools. On ours, it’s one workflow with three autonomy settings. The AI evaluates each claim, the governance layer determines which path it takes, and the adjuster sees exactly why a specific claim landed on their desk. One system. One audit trail. The AI Dial set differently for different claim types.

A growing e-commerce company wants AI to handle customer support. Tier 1 — AI responds directly. Tier 2 — AI drafts a response, agent reviews before sending. Tier 3 — AI summarizes the situation, human takes over entirely.

They start conservative — everything at Tier 2, agents reviewing every response. After two weeks, they see 94% of Tier 1 queries were approved without changes. They turn the AI Dial: Tier 1 goes to full automation. Tier 2 stays supervised. Tier 3 stays human-led. The platform provided the evidence for the decision.

An enterprise with twelve departments wants AI automation everywhere — but Legal needs full human oversight while Marketing wants full autonomy. The CEO wants a single dashboard showing what’s automated, what’s supervised, and what’s manual across the entire organization.

What We Didn’t Build

This matters as much as what we did build.

We didn’t build a governance layer. There’s no separate “governance product” that monitors your AI from the outside. The governance is the system. Every action the AI takes goes through the same evaluation path. You don’t buy governance separately, the same way you don’t buy airbags separately from the car.

We didn’t build another automation tool. There are plenty of platforms that connect apps and run workflows. We built a platform where AI is a collaborator — not just executing predefined steps, but making decisions, generating content, processing documents, and taking actions within the boundaries you set. The automation is AI-native, not rule-based.

We didn’t build for one autonomy level. Most platforms assume you want either full automation or full human control. We built for the reality that different tasks, different teams, and different stages of trust require different positions on the AI Dial — simultaneously, within the same organization, adjustable over time.


The Three Layers

One thing I’ve heard consistently in enterprise conversations: “But what about the tools we already use? What about systems with no API? What about niche software nobody’s heard of?”

The integration question kills most AI deployment conversations. It’s the “but do you integrate with X?” objection that stalls every demo.

So we designed for universal reach:

For mainstream tools — we connect through established automation ecosystems. Thousands of integrations already available, without building each one individually.

For any service with an API — AI agents can discover, evaluate, and connect to new services on the fly. Not on a roadmap. Not in the next release. In the conversation where you need it.

For systems with no API at all — browser automation drives any web application the way a human would. Navigate, click, fill, extract. If it has a URL, we can reach it.

Every layer has governance built in. The same evaluation path, the same audit trail, the same AI Dial — regardless of whether the AI is calling an established API, generating a new integration, or driving a browser.


Why This Matters Now

The AI governance market is projected to be worth billions by the end of this decade. Enterprises are being sold the same pattern that cost the data quality market trillions: separate tools, separate budgets, separate teams — all inspecting AI behavior after the fact.

The lesson from data quality was clear: build it in. The 1-10-100 rule — $1 to prevent, $10 to correct, $100+ when failure propagates — applies to AI governance with even higher multipliers. An AI hallucination in a customer-facing system, a biased hiring recommendation, a compliance gap discovered in a quarterly audit — these aren’t $10 problems. They’re $100+ problems that could have been $1 problems with the right architecture.

We built for the $1.

Not because governance is our product. But because governance is what happens when you build an AI platform that lets you work with AI the right way — with the AI Dial, not the switch, and the assurance built into every position on that dial.
